In the movie 300, a volunteer is turned away from the line. Not because he is lesser as a person. Because he cannot raise his shield high enough to protect the soldier beside him. That is the whole lesson. A phalanx is not a collection of heroes. It is a chain of cover. One gap, and what comes through is not a single wound. It is the market.

The formation looks strong on the slide

Most AI strategies fail the same way. The arrows are lost revenue, faster competitors, and customers who quietly leave through the opening you refused to cover.

Mindset is the missing cover

You can fund the platform. Hire the data scientists. Buy the copilots. Publish the roadmap with tidy swimlanes for Strategy, Data, AI, and Execution. From the balcony, it looks like a locked shield wall. Then one executive withholds sponsorship, slows every decision, or treats AI as an IT side quest. They do not need to sabotage the program. They only need to leave their shield down. The next team loses cover. Competitors do not wait for your steering committee. They walk through the gap with a sharper offer, a faster cycle, a better experience. Revenue leaks. Market share thins. The organization learns the wrong lesson: AI does not work here. The models were never the weakest point. The mindset was.

What real cover looks like

  • 1. Name the gap. Say out loud which leader owns the adjacent risk, not only their own KPI.
  • 2. Raise the shield on purpose. Clear decisions in days, not quarters. Air cover when a pilot misses the first forecast.
  • 3. Measure the formation, not the hero. Reward cross-functional learning speed, not isolated tool demos.
  • 4. Remove the gap or redesign the wall. If one seat cannot cover the next, change ownership. Do not pretend the wall is closed.

Technology gaps are visible. You can hire for them. Mindset gaps hide behind seniority. Watch for these tells: Show me ROI first when no pilot is allowed to run long enough to earn it. We will wait for perfect data while competitors learn on imperfect data. My function is different when the value sits in the handoff between functions. Quiet non-sponsorship: attending the steering meeting, approving nothing, blocking nothing in writing, delaying everything in practice. One unraised shield is enough. In a transformation, peer cover matters. Sales cannot protect itself without Product. Product cannot learn without Finance. Finance cannot trust the numbers without a leader who will stand in the risk with them.

This is not about blaming executives. It is about honesty. Ancient formations knew a hard truth we soft-pedal in boardrooms: courage without cover is theater. Cover without courage is bureaucracy. AI needs both.

Digital transformation is process, technology, and mindset. Most companies over-buy the middle and under-lead the last. If your AI program feels stuck, stop asking which model to switch to. Ask which shield is down. Ask who is supposed to protect the next person in the line, and whether they are actually raising their arm. Close that gap, and the formation holds. Leave it open, and the competition does not need to defeat your whole wall. They only need the one unraised shield.
